Our client, then a £35million fresh produce business with an EBITDA of £300K, had set its sights on doubling turnover and increasing EBITDA 10 fold in just 5 years. Yaja’s business diagnosis identified significant changes would need to be made in the senior management team, performance culture and underlying processes and systems to realise this ambition.

Yaja established and implemented a programme to bring in new talent into the organisation, establish a high performance culture and specify new lean systems and processes that would enable the business to grow underlying profit in a low cost, low margin market category.

With Yaja’s expertise and support, the client grew turnover to £70million and achieved a 5 fold increase in operating profit. The business has since been successfully sold whilst continuing to operate profitably and efficiently and deliver shareholder value.

Having acquired three competing businesses, Albert Fisher Group PLC was faced with a major integration challenge – to align three competing cultures and brands and establish the ways of working and IT systems to grow the business profitably. Having failed to successfully integrate the businesses on its own, Albert Fisher Group called in Yaja to create and implement the integration strategy.

Yaja devised and implemented the strategic and structural blueprint for change, drawing on experience of working internationally and across borders. The work included business disposals, business re-structuring, driving cost-efficiencies and establishing a unified operating culture.

Result: Turned a loss maker into a cash cow.

A highly successful South African fresh produce grower and distributor approached Yaja to realise plans to become the largest global supplier to international wholesalers and multiple retailers by expanding growing capacity into South America.

With over 20 years experience and established relationships in the region, Yaja Pro developed the 5 year strategy to build the brand footprint and accelerated international growth leveraging its expertise and partnerships in Chile, Peru and Colombia.

The client has gone on to become the largest worldwide grower and distributor of avocados serving many of the largest and most prestigious wholesale and retail chains globally.

Supply Chain Optimisation

Yaja Pro has the expertise and proven track record in re-modelling organisational supply chains to generate stronger business performance whilst adapting to changing customer needs and distribution patterns.

The client, a traditional importer of fresh produce, had focused its supply chain on distribution through other importers and middlemen which was proving cost inefficient and unsustainable for the long term viability of the business.

Yaja Pro established and optimised the supply chain model to access the retailer directly, successfully migrating 60% of the main product lines to the retail channel within 2 years.

As well as reducing costs by xxxx and increasing profitability to yyyy, the new supply chain provided the basis for the organisation to build brand loyalty and act on direct customer feedback which has enabled it to broaden its product range and grow new market opportunities.
